The analysis trap
There’s a deeply held assumption that better decisions come from more information, more analysis, and more careful consideration of all available options. It feels right. It’s also wrong past a certain point.
Sheena Iyengar at Columbia and Mark Lepper ran what became one of the most replicated studies in decision research: a supermarket jam display with either 6 or 24 varieties. When 24 jams were displayed, 60% of shoppers stopped to taste — but only 3% bought. When 6 jams were displayed, 40% stopped, but 30% bought. The reduction in options increased purchases tenfold. The insight generalizes: having more to choose from makes it harder to choose anything, and reduces satisfaction with whatever is chosen.
Barry Schwartz built on this in his work on the paradox of choice, arguing that an abundance of options creates anxiety, paralysis, and regret — not liberation. More choices mean more opportunity cost to grieve, more ways to be wrong, and more grounds for second-guessing after the fact. The effect isn’t universal — context matters — but it describes a genuine cognitive pattern that shows up consistently in high-stakes personal decisions.
When every option looks equally valid or equally risky, the mind keeps searching for a differentiating piece of information that would make the right choice obvious. That piece of information usually doesn’t exist. The search continues. The decision doesn’t get made — or gets made, then immediately second-guessed.
Why overthinking makes decisions worse
The intuition that more thought produces better outcomes is wrong in a specific way: analytical thinking is genuinely useful up to a threshold, and actively counterproductive beyond it.
Loss aversion distorts the analysis
Daniel Kahneman and Amos Tversky’s research established that losses loom larger than equivalent gains — people feel the pain of losing something roughly twice as intensely as the pleasure of gaining something equal in value. In decision-making, this means every option gets evaluated primarily through the lens of what could go wrong. The asymmetry grows as analysis continues: more time spent on a decision means more potential downsides discovered, which generates more loss aversion, which makes deciding feel more dangerous. Maximizing increases regret
Schwartz distinguished maximizers — people who need to find the objectively best option before deciding — from satisficers, who choose the first option that meets their criteria. Maximizers spend more time analyzing, make choices that are marginally better on objective measures, and report significantly more regret and less satisfaction. The satisfaction paradox: the higher the bar, the more ways to fall short of it. Satisficers consistently report more happiness with their decisions, despite making choices that are technically suboptimal by external measures.
Anticipatory regret freezes action
One of the key drivers of decision paralysis is regret aversion — choosing the option with the lowest expected regret rather than the highest expected value. In practice, this means avoiding any choice that could be clearly blamed on you if it goes wrong. No-decision becomes appealing because it’s harder to assign blame to inaction. The problem is that inaction has its own costs — opportunity costs, delayed progress, ongoing uncertainty — that regret aversion systematically underweights.
Cognitive resources deplete

The problem for overthinkers is treating the second category with the same care as the first. Before engaging with a decision, ask: “What happens if I’m wrong, and is it reversible?” Most decisions are more reversible than they feel in the moment.

The most reliable way to prevent analysis expanding indefinitely is to define what “good enough” means before you start. What does this decision need to accomplish? What are the non-negotiables? What would you be willing to accept? With criteria set in advance, evaluation becomes a matching exercise rather than an optimization one. The first option that meets the criteria becomes the answer — not because you stopped looking too early, but because you defined the finish line before you started.

3Limit the option set deliberately
Before evaluating options, reduce them. Not by eliminating good choices, but by capping the comparison set. Three strong options are usually enough for most decisions — more than three rarely improves the outcome and reliably increases the cognitive load. If a decision generates more than three viable options, apply the criteria from step two to eliminate the weakest before comparing the finalists. The reduction is not a shortcut — it’s alignment with how working memory actually processes comparative information.

4Set a decision deadline and honor it
The deadline must come before the analysis, not after. “I’ll decide by Tuesday” — stated to yourself and, ideally, to someone else — creates a cognitive container. The mind knows there’s a hard stop and tends to converge on a conclusion rather than continuing to generate reasons to delay. The accountability matters: a self-imposed deadline with no witness is easy to extend. A deadline stated to a colleague or partner is harder to move without acknowledgment.

The question to ask afterward isn’t “did it work out?” but “was that a good decision given what I knew at the time?” This reframe makes it easier to commit to decisions and accept outcomes without extended second-guessing.

There’s a point where additional research stops producing new information and starts providing cover for inaction. The signal: you’re reading the same considerations in different forms, you already know what you’d choose if you had to decide right now, or the research is generating anxiety rather than clarity. When you notice this, the information-gathering phase is over. More data won’t help. Deciding will.
The satisficer approach in practice
Schwartz’s maximizer-satisficer distinction has a practical implication: adopting satisficing as a deliberate strategy produces better outcomes than optimizing. Not because satisficers are less careful, but because they’re more realistic about the limits of analysis and the costs of extended deliberation.
Satisficing doesn’t mean accepting mediocre options. It means setting a high bar, applying it consistently, and stopping when an option clears it. The key shift is from “find the best possible option” — which requires examining everything — to “find an option that meets my criteria” — which ends when the first qualifying option appears.
A useful reframe: The goal of a decision isn’t to be right. It’s to commit to a reasonable course of action so that energy can move from analysis to execution. Most decisions that feel momentous in prospect look manageable in retrospect. The anxiety is usually about the process of deciding, not the substance of the choice. Finishing the process is often more important than optimizing the outcome.
